Custom software vs SaaS: a decision checklist for Hong Kong businesses

Compare SaaS, custom software and a hybrid approach through workflow fit, integration, permissions, total cost and exit arrangements.

Evaluate SaaS first when standard functionality meets the workflow. Consider custom software when a core process has material differences or access and integration requirements that available products cannot meet. A hybrid can keep SaaS as the base and add a tailored portal or integration layer. Include maintenance capacity and data-exit cost in the decision.

When to use this guide

For teams replacing CRM, order or internal management systems, including businesses already using several SaaS tools with manual data transfers.

Test fit with actual work

Run one complete workflow through the candidate tools, including exceptions, roles and reporting. Classify gaps as configurable, solvable through integration or incompatible with core logic. Include manual corrections and their error risk in the comparison. A feature checklist cannot show whether staff can finish a real task without repeated exports, spreadsheet fixes or duplicate entry.

Use the same ownership period

Choose one comparison period and include subscriptions, configuration, integration, migration, training, support and exit. Custom systems also need hosting and ongoing maintenance. Keep usage scenarios where volumes are uncertain. Check how additional users, API calls and exports affect the chosen plans. State assumptions rather than treating an introductory subscription price as the full operating cost.

Planning example: keep CRM and tailor an approval portal

Suppose a standard CRM already manages customers and sales, while an unusual discount approval needs evidence from several departments. Test configuration first, then compare an integration with a separate approval portal. Assign one authoritative owner for customer master data. This illustrative scenario supports selection and does not describe an existing client delivery or promise that a specific CRM supports every requirement.

Frequently asked questions

Is SaaS always cheaper?

Compare the same period and scope, including integration, manual workarounds, usage and exit costs.

Does source code eliminate supplier dependency?

Documentation, deployment knowledge, accounts and third-party licences also matter. Verify that a successor can rebuild and operate the system.

Can we start with SaaS and customise later?

It can be planned. Check exports, APIs, identifiers and migration arrangements early to reduce rework.
